Cold Email Funnel Stages Explained
Every cold email campaign moves through the same six stages. Understanding each one separately is what makes a forecast — and a fix — actually possible.

The six stages
1. Emails sent — the volume you control directly. 2. Replies — anyone who responds, positive or negative. 3. Positive replies — the subset showing genuine interest. 4. Booked meetings — positive replies that convert into a scheduled call. 5. Attended meetings — booked meetings that actually happen (show-up rate). 6. Clients — attended meetings that close (close rate).
Revenue and ROI sit downstream of all six stages, which is why a single 'reply rate' conversation misses most of where a campaign actually succeeds or fails.
Diagnosing which stage is weak
Low reply rate points to list quality, targeting, subject lines, or deliverability. Low positive reply rate (with a decent reply rate) points to offer mismatch or unclear value proposition. Low booking rate (with good positive replies) points to CTA friction or calendar/scheduling issues. Low show-up rate points to confirmation and reminder process. Low close rate points to the sales conversation itself, not the outreach.
Fixing the wrong stage is one of the most common wastes of campaign budget — teams often rewrite subject lines when the real problem is a 30% show-up rate from having no meeting reminder sequence.

- Track all six stages separately, not just 'replies' and 'clients.'
- Compare each stage's rate against your own historical average before assuming a benchmark applies.
- Fix the weakest stage first rather than optimizing every stage at once.
