How Agencies Should Forecast Client Cold Email Campaigns

Separate the model from the promise
Present client forecasts explicitly as scenario models built from stated assumptions, not as commitments. Label conservative, working, and upside scenarios clearly, and show the specific reply, booking, and close rates each scenario depends on so the client can see exactly what would need to be true.
Building in your agency fee correctly
Include your agency fee as a real cost line in the ROI and CAC calculation shown to the client, not as a separate line item excluded from the math. A forecast that hides the agency's own fee from the cost side of the ROI calculation will look better than it actually is once the client pays the invoice.
Setting a review cadence
Agree on a specific point (a volume threshold or date) where the forecast will be revisited using real campaign data, rather than presenting a single static forecast at kickoff and never updating it. This protects both the agency's credibility and the client's budgeting decisions.
